The Plan

Five phases, each de-risking the next

  • Phase 1 · H2 2026

    Consolidate the cash engines

    • Package SaaS catalogue (shop apps, gig platforms, field-service, LMS) into three self-serve tiers with 7-day launches
    • Grow managed cloud & email subscriptions; publish public rate cards
    • Complete IRINN affiliation: KYC, agreement, /23 IPv4 + /32 IPv6 + ASN application (justification maintained in the project's IRINN pack)
    • Close seed round; sign 5–8 anchor-tenant LOIs for the edge pod
  • Phase 2 · 2027

    Lucknow pilot pod live

    • Fit-out on Kanpur Road corridor: 12–24 racks, dual power, N+1 UPS & cooling, DG backup, access control
    • Go live with colocation, edge cloud (KVM), S3-compatible backup targets
    • Announce our ASN; bring IRINN space into production, dual-stacked
    • 24×7×365 NOC formalised; SLA reporting published monthly
    • Migrate our own SaaS + hosting customers in — day-one utilisation
  • Phase 3 · 2027–28

    Network deepening

    • NIXI Lucknow peering; multi-homed BGP across 2–3 upstreams; RPKI everywhere
    • CDN/cache and OTT partner nodes hosted; gaming relay pilots
    • DRaaS product for metro-hosted businesses wanting in-state recovery
    • Second pod at the Lucknow site as pilot crosses ~70% utilisation
    • SaaS 1000+ subscriber push through district partner network
  • Phase 4 · 2028–29

    The UP edge fabric

    • Micro-PoPs (2–6 racks) in Kanpur and Varanasi, then Prayagraj & Gorakhpur — leased fiber interconnect, one dashboard
    • Anycast services (DNS, WAF-lite, object storage gateways) across nodes
    • Public-sector & smart-city hosting empanelments pursued
    • Series-A conversation from operating metrics, not promises
  • Phase 5 · 2030

    Platform consolidation

    • One platform: compute, storage, network, SaaS and billing across 7 cities
    • Certifications matured (ISO 27001; Rated-3-aligned design at scale)
    • Optionality: regional expansion (adjacent states), strategic partnership, or infrastructure investment vehicles
Industry Direction

The roadmap rides structural currents, not fads

Edge & tier-2 infrastructure

India's DC build-out is accelerating, but capacity remains metro-concentrated. As 5G, OTT regionalisation, real-money gaming rules and IoT push latency budgets down, tier-2 edge capacity becomes the scarce asset. First movers in each city set the peering gravity.

Data-localisation regulation

DPDP Act 2023 operationalisation, RBI's payment-data localisation and CERT-In logging directions keep tightening where data may live. In-state, auditable hosting turns compliance from a cost into our sales pitch.

SaaS-ification of small business

UPI normalised digital payments for the smallest merchants; commission fatigue with marketplaces is real. Own-branded apps at ₹1–3k/month — our catalogue — is the natural next purchase, and each subscriber is edge-workload demand.

IPv6 and network sovereignty

IPv4 scarcity is permanent; IRINN's structure makes IPv6 nearly free. Our dual-stack, RPKI-signed, own-ASN network is built for the internet as it will be, not as it was.

Key risks and how we hold them

Capex & execution risk (DC build)

Mitigation: pod-based modular build (spend follows demand), anchor-tenant LOIs before fit-out, experienced MEP vendors on fixed-price contracts, and phase gates tied to utilisation.

Demand ramp slower than plan

Mitigation: our own SaaS/hosting workloads occupy the pod from day one; pricing 25–40% under metro creates a migration incentive; DR product monetises metro-hosted firms without full migration.

Power & connectivity dependencies

Mitigation: site selection on dual-feeder corridors, DG + UPS designed N+1, multiple fiber providers contracted before launch, NIXI peering reducing transit dependence.

Competition from hyperscalers/large colos

Mitigation: we are complementary, not competitive — they sell regions, we sell the last 40 ms and local hands. Partnership (cache nodes, reseller motions) is the more likely interaction.
